Egypt's Cotton-to-Garment Value Chain: Competitiveness Against Vietnam and Bangladesh, 2020–2026
Abstract
This study benchmarks Egypt's vertically integrated cotton-to-garment value chain against Vietnam and Bangladesh across cost-per-unit, average lead time, and EU compliance burden, drawing on shipment-level trade data and structured interviews with 41 exporting manufacturers between 2020 and 2026.
We find that Egypt holds a structural lead-time advantage of 9–14 days on EU-bound orders, driven by geographic proximity and preferential trade terms under the EU–Egypt Association Agreement, but that this advantage is systematically underleveraged in current trade promotion materials, which emphasize price competitiveness — a dimension where Egypt is not the regional leader. We propose a revised positioning framework for trade promotion bodies built around "speed-to-shelf" rather than cost, and estimate the addressable European fast-fashion replenishment segment this could unlock.
